What a project manager does in a Business Central rollout, and how we supply one

A Business Central project manager turns an agreed scope into a running system. The plan, the decisions, the risks and the people all pass through this role. It differs from managing a generic IT project. The product dictates the order of work, through the way it is configured, migrated and tested.

🧭Day to day

What a Business Central project manager is responsible for

The role owns the plan and the truth about progress. That means a schedule built from real dependencies. It means a list of open decisions with a named owner for each. It also means a risk log that people actually read. And every week, a short status note says what moved, what did not and why.

It also means protecting scope. Every implementation attracts new wishes once people see the system. A project manager records each one and has it sized. Then the steering group sees it as a choice with consequences. That is better than letting it slide quietly into the build.

🪜Product knowledge

Why ERP knowledge matters in a Business Central project manager

Business Central imposes an order. Posting groups and the chart of accounts come before any transaction can be tested. Number series, dimensions and locations shape the migration templates. Opening balances wait until the business accepts master data. A plan that ignores this looks tidy, and then it stalls.

A project lead who knows the product also knows where time really goes. It goes to cleaning data and deciding how to handle open documents at cutover. It also goes to getting finance to sign off the first trial balance. Those tasks get room in the plan from the start, not in the final stretch.

🤝Two leads

Our Business Central project manager and yours

The strongest projects have a lead on each side. Ours runs the consulting team, the plan and the method. Yours knows who in the business can decide what. Your lead frees people for workshops and testing, and carries the message inside the company. Neither can do the other's job well.

When a client has nobody to spare, we say so plainly as a risk and adjust. We run fewer parallel workstreams. Decisions go into a single weekly meeting. Besides, we write the testing scripts for your key users to run. Even so, the project needs a sponsor with authority to settle disagreements.

  • ✓A sponsor who decides
  • ✓Key users per department
  • ✓Time set aside for testing
  • ✓Access to legacy data

🚦Cutover

Steering the project through testing and cutover

User acceptance testing and cutover are where management shows. We track each test scenario to a pass or a defect and rank the defects. The go-live decision follows criteria agreed beforehand. It does not follow the mood in the room on a Friday afternoon. Open defects sit beside each criterion.

For cutover, the project manager holds a step-by-step runbook. It says when the old system is frozen and who extracts what. It also covers when to load and check balances, and who gives the final word. Afterward, the role stays through the first month-end, since that is when gaps surface. We log and rank support requests in that period daily.

📌Ways to work

Ways to bring in a project manager from us

On projects we deliver, the Business Central project manager is part of the team. They join from the first workshop. We can also provide the role alone. That suits a company whose implementation partner or internal team needs firmer steering. It also suits a project that has drifted and needs an honest reset.

In that second case, the first task is a frank assessment. We find out what is truly finished and what is blocked. Then we describe what the remaining path looks like. All work is remote, by screen share and shared boards. We work during US business hours, from our office in Phoenix, Arizona.

Questions

Business Central project manager questions

Do we need our own project manager if the consulting firm has one?

Ideally yes. The consulting lead cannot assign your staff or settle internal disagreements. Someone inside the company must own availability, decisions and communication. It need not be a full-time position. But it must be a named person with backing from the sponsor. We help you define what that person does each week.

Does the project manager also configure the system?

On small projects, one experienced consultant sometimes covers both. On larger ones, we keep them apart. A person deep in configuration tends to lose sight of the plan. And the plan is what protects the go-live date. So a Business Central project manager on a large rollout works beside the consultants, not inside the build.

Which method does a Business Central project manager follow?

A phased approach. It runs through analysis, design, build in short iterations, testing and then cutover. Your key users see each iteration as it is finished. It borrows the visible progress of agile work. It also keeps the fixed milestones that finance and auditors expect. We explain the plan at the kickoff, so everyone knows the next step.

How is progress reported?

With a brief weekly note and a steering meeting at an agreed rhythm. The note lists completed work, upcoming work, open decisions and risks. We avoid color-coded optimism. If something is late, we write it as late, with the reason. That honesty is what makes a Business Central project manager useful to a steering group.

Can you take over a project another firm started?

Yes. We begin by assessing the configuration, data and open items. Then we agree a realistic plan with you. Our project rescue page describes that work in more detail. The earlier an outside view arrives, the more of the original work you can keep. We also explain what we found in plain language.
